Advancing Mortgage Operations Through AI, Flexible Capacity, and Governed Delivery

October, 2026

Elevated production costs, insurance volatility, rising servicing complexity, and uneven AI scaling are reshaping mortgage operations. Lenders are replacing rigid capacity with flexible, volume-aligned services while expanding specialist support for collateral protection, data quality, loss mitigation, complaints, and repurchase resolution. At the same time, AI adoption is shifting delivery from manual task execution toward governed, exception-based operations that combine automation with human oversight.

Both state of the market and supply-side trends are covered in Avasant’s Mortgage Business Process Transformation 2026 Market Insights™ and Mortgage Business Process Transformation 2026 RadarView™, respectively. These reports present a comprehensive study of the mortgage services industry and closely examine the market leaders, innovators, disruptors, challengers, and tech pioneers. They also provide a view into key market trends and developments impacting the mortgage services space.

Avasant evaluated over 48 service providers across two dimensions: practice maturity and future-proofing. Of the 48 providers, we recognized 21 that brought the most value to the market over the past 12 months.

The report recognizes service providers in five categories:

    • Leaders: Accenture, Cognizant, Firstsource, Infosys, TCS, and Wipro
    • Innovators: HCLTech, Moder, Capgemini, and Coforge
    • Disruptors: EXL, Genpact, Sutherland, and Tech Mahindra
    • Challengers: Conduent, Expert Mortgage Assistance, Indecomm, and PrivoCorp
    • Tech pioneers: Dark Matter Technologies, Finastra, and ICE Mortgage Technology

Figure 1 below from the full report illustrates these categories:

“Rising insurance premiums, policy nonrenewals, and disaster claims are making collateral protection a continuous servicing priority,” said Swapnil Bhatnagar, partner at Avasant. “Lenders now require stronger coverage monitoring, escrow controls, loss draft support, and property restoration workflows.”

The reports provide a number of findings, including the following:

    • Depository retail mortgage production costs averaged $16,320 per loan in 2025, 34% higher than those of independent mortgage companies. In Q2 2026, production expenses remained 38% above the historical average, increasing demand for flexible, outcome-based delivery.
    • Homeowners insurance premiums rose 18.3%–43.3% across US regions from 2018 to 2024, while insurer-initiated nonrenewals increased 96%–216%, expanding collateral protection and insurance-related mortgage operations.
    • In Q2 2026, FHA loan delinquencies reached 11.79%, while 33%–41% of GSE requests resulted in repurchase or replacement, increasing demand for quality control, loss mitigation, and repurchase resolution services.
    • Although 61% of surveyed mortgage firms had deployed AI-based document extraction, only about 25% had fully scaled an AI use case, highlighting the need for human oversight and robust AI governance.
    • Mortgage service providers recorded 13% revenue growth, while transaction-based pricing reached 54.2% of clients, indicating a shift toward scalable, results-oriented commercial models.

“As AI moves into production mortgage workflows, delivery is shifting from manual execution to exception-based operations,” said Sahil Chaudhary, associate research director at Avasant. “Providers must combine automated processing with human-led exception resolution, model monitoring, and audit-ready controls.”
